25-MINUTE MEETING AGENDA

A short agenda built around one decision.

A 25-minute meeting only works when the pre-read carries the background and the live room is reserved for tradeoffs, disagreement, and ownership.

Frame the decision

State the choice, the decision owner, and the evidence needed today. If no decision is ready, cancel or convert the meeting.

Surface the facts

Confirm only the facts that change the decision. Move status reports and background material to the pre-read.

Resolve tradeoffs

Test options, risks, and disagreement. Park topics that do not affect the decision in front of the group.

Name the decision

Record what was decided, what remains open, and the reason. Silence is not consent; ask for explicit objections.

Assign the move

Name one owner, one deadline, and the place where progress will be updated without another status meeting.

The exit record

Decision: [what was decided]

Owner: [one accountable person]

Due: [date or milestone]

Update location: [shared document or channel]

Meet again only if: [specific trigger]

When 25 minutes is the wrong target

Do not compress work that genuinely needs more time: conflict repair, complex discovery, sensitive performance conversations, or high-stakes decisions with unresolved evidence. Shorter is useful only when the outcome remains intact.
